Atlas HR had healthy traffic and a strong product, but trial-to-paid conversion had been flat for a year no matter how much the marketing budget grew.
Challenge
Every team had a different theory — pricing, onboarding, sales. Nobody had evidence. Atlas hired us for a diagnosis, not a redesign.
Approach
We ran usability tests with fourteen real trial users, instrumented the onboarding funnel properly, and found the wall: users could not connect their existing payroll data, so the product looked empty for their first three sessions. We redesigned the first-run experience around one action — import your data — and shipped it with their in-house developers.
Outcome
One fix, measured honestly. Conversion moved within the first month and kept climbing as we iterated on the import flow.
